What should a fractional Chief AI Officer actually own?

A fractional Chief AI Officer takes responsibility for how a company puts AI to work, within an agreed part-time scope. The role includes choosing worthwhile changes, overseeing delivery and checking whether the business benefits. I call my role AI Operating Partner.

The responsibility goes beyond choosing tools.

You may already have people using ChatGPT or Claude. You may have an automation contractor, a capable IT provider and a folder of ideas. A useful question is who can connect those efforts to a decision about how the company should operate.

As your AI Operating Partner, I examine the work, choose an economically credible first change with you and carry it into use. In a continuing engagement, I take responsibility for the agreed priorities, architecture, delivery, adoption and measurement. Stewardship describes that ongoing responsibility.

Your authority remains explicit. We agree which decisions I can make, which require you, what a system may do and what happens when it cannot handle a case. The title does not confer permission to spend your money or change your business without those boundaries.

When does a business need a fractional CAIO?

The role becomes useful when AI creates decisions that need continuing ownership. Several workflows may be connected. A promising change may affect how people work, which records they trust or what they can promise customers. Somebody has to judge the tradeoffs and remain responsible after the demonstration.

A bounded project can be enough when you already know what needs building and who will own it afterward. A continuing executive engagement should earn its place. We can establish that through a read and a measured first implementation before deciding whether you need ongoing leadership.

These responsibilities can overlap. When comparing an AI consultant, an automation agency and a fractional CAIO, ask what each will actually own. A service label alone tells you very little about the engagement.

Can a one-person company work with an AI Operating Partner?

Yes. My work is for established owner-led businesses doing $500k or more in annual revenue, including one-person companies. Headcount does not tell us how much context, preparation or coordination passes through the owner.

The economics determine the scope. A solo business may benefit from one carefully designed workflow and a modest review cadence. A larger team may need coordinated changes across several functions. Revenue and headcount establish context; they do not prove that a recurring engagement is justified.

What does it cost to start?

The Business Nervous System Read is $999. It includes a 90-minute working session and a written read within two business days. We examine the agreed work, identify the primary constraint and recommend one economically credible first move.

Implementation and recurring stewardship have separate scopes and prices. The $999 read does not include a build or an ongoing executive engagement. If the findings do not justify continuing, you keep the written recommendation and can stop there.

What should you ask before hiring?

  • Which business outcome will we measure, and what is happening before the change?
  • Who will build, test and maintain the work?
  • Which decisions stay with me or another named person?
  • How will you account for review time, errors, subscriptions and ongoing maintenance?
  • What will my company own, and can someone else operate it?
  • What would make you recommend stopping?
